When being indispensable becomes the problem

Everything important was eventually landing back on him.

If something slipped, he intervened.

If the team struggled, he stepped in.

He was getting things done — which was precisely the problem.

The better he became at rescuing the system, the more the system learned to depend on him.

The question became:

“Is your job to make the system work, or to build a system that works without constantly needing you?”

That shifted the focus from personal effort to leadership design.

He began thinking differently about ownership, metrics, team capability and which decisions should never need to reach him.

A new measure of leadership emerged:

Not,

“How many problems did I solve?”

but,

“How many things now work well without me?”

Sometimes becoming less necessary is evidence that you have become more valuable.
